    About the business

I run a small HVAC company. A handful of technicians, one dispatcher during the day, and an office that closes at five like most small operations. We don't have night staff, and we can't justify paying someone to sit by a phone all night for calls that might not come.

The problem: nobody's furnace breaks at a convenient time

It breaks at 7 pm on a Tuesday, or 2 am during the first cold snap of the year, when someone's standing in a freezing house calling down a list of contractors until someone answers. If our line went to voicemail, that call didn't wait around. It went to the next name on the list, and we never even knew we'd lost the job.

Once I looked into it, I found this is a widely documented problem in the trade, not something specific to us. Independent call analytics research has found that a large majority of home services calls placed outside business hours go unanswered entirely. That matched what I suspected was happening to us, even without a hard number for our own shop.

The frustrating part wasn't that we were doing anything wrong. There was just no one available to answer after hours, and paying a person to be on call every single night for calls that might not come never made financial sense either.

The solution: an agent that actually triages the call

What we use now, called Sanma, answers every call, day or night, and asks the questions that actually matter for triage: what's broken, how urgent it sounds, the address, whether it's routine maintenance or something that can't wait. Depending on the answers, it either books the appointment directly against our real schedule or flags it for whoever's on call if it sounds genuinely urgent. We were upfront about what we needed it to catch and what still needed a person to judge, and it was configured around that.

It also stopped our team from getting woken up for things that could clearly wait until morning, because the agent is actually triaging, not just taking a message and forwarding everything.

The benefit: after-hours calls turn into booked jobs

Calls that used to go to voicemail after five now turn into booked jobs instead of lost ones. Our technicians aren't fielding random late-night calls for things that aren't emergencies, because those get scheduled properly instead of interrupting anyone's evening. And the calls that really are urgent get flagged and handled fast, instead of sitting in the same queue as everything else.

We didn't add night staff. We just stopped losing the calls that used to disappear the moment we locked the door.

If your phone goes quiet the moment you close but the calls keep coming anyway, tell us what your after-hours situation looks like and we'll tell you what actually makes sense to automate first.
